# AI Readiness Checklist for Orange County Businesses

## What does "AI readiness" mean for a business?

**AI readiness:** the degree to which a business's processes, data, infrastructure, policies and leadership can support AI doing real work, such as answering calls, following up leads and summarizing meetings, reliably and within the rules that apply to its industry. Readiness is about the ground AI stands on, not about how many AI tools the team has tried.

- 3: Every call is answered, qualified and booked around the clock.

### Check 2: How quickly does a new lead hear back?

- 0: It can take days, and some leads never get a reply.

- 2: We use templates or auto-replies for some of them.
- 3: An automated assistant resolves most of them.

Why it matters: hours, pricing, order status and directions are the easiest work to hand to an assistant, and the hours saved are easy to count.

### Check 5: What is the state of the meeting rooms and video conferencing?

- 0: A laptop and a TV, no dedicated system.
- 1: One room has a video system, the rest do not.
- 2: Most rooms are equipped but the gear is aging.
- 3: Modern rooms with auto-framing cameras and meeting transcription.

### Check 9: Do you have a data and AI usage policy?

- 0: No policy.
- 1: Informal guidance, nothing written.
- 2: A written policy that is not really enforced.
- 3: A written policy with training and regular review.

Why it matters: the policy decides what data AI may touch, how callers are told they are speaking to an agent, how recordings are handled under California's consent rules, and who is accountable. Regulated industries such as healthcare and financial services cannot skip this check.

### Check 10: Where does AI sit in leadership priorities and budget for the next twelve months?

- 0: Not a priority right now.
- 1: Interested, but no budget set aside.
- 2: Budget is planned and we are evaluating options.
- 3: Budget approved and an executive sponsor named.

Why it matters: AI projects that lack a sponsor stall at the first integration question. A named owner with a budget is the difference between a pilot and an operation.

## What does my total score mean?

Add the ten numbers. The total runs from 0 to 30 and falls into one of four bands, the same bands the online assessment uses.

A low total is not bad news. Businesses in the Starting band tend to see the fastest payback, because the first project removes missed calls and slow replies that were costing revenue every day.

## What blocks Orange County businesses most often?

In our assessments and site visits across Irvine, Newport Beach, Santa Ana, Anaheim and the rest of the county, the same blockers keep appearing as of October 2026.

- **A phone system that cannot integrate.** On-premises PBXs and copper lines are still common in professional offices and older industrial parks. Nothing AI-related can happen on the phone until this changes.
- **Customer data in three places.** A CRM for sales, a practice or dealer management system for operations and a spreadsheet for everything else. Agents need one source of truth, or at least one that is authoritative.
- **Internet with no backup.** A single cable connection, often shared with the whole suite. One outage takes down the phones, the agent and the meetings together.
- **Meeting rooms built for display, not capture.** A large screen and a laptop. Fine for presenting, useless for transcription.
- **No policy, lots of experimentation.** Staff already paste customer details into consumer AI tools because nobody told them not to. The fix is a short written policy and an approved toolset, not a ban.
- **No sponsor.** Everyone is interested, nobody owns it. The project waits for a quiet month that never comes.

## What does a realistic 90-day plan look like?

A 90-day plan is long enough to put one AI layer into production and short enough to hold attention. Here is the shape we recommend, as a sequence rather than a calendar, because the exact weeks depend on your starting band.

1. **Weeks 1 to 2: Discover and decide.** Complete the ten checks with the owner, the phone lead and IT in the room. Pick one layer, usually calls. Name the sponsor and the operational owner.
2. **Weeks 3 to 6: Fix the prerequisite.** For most Starting and Emerging businesses this is the phone platform: migrate to a cloud system, port the numbers, connect it to the CRM and calendar. Add a backup internet circuit if Check 6 scored under 2.
3. **Weeks 7 to 10: Deploy and train.** Build the agent's call flows, qualifying questions and escalation rules. Record the disclosure that callers hear. Train the team on what the agent does and when it hands off. Publish the AI usage policy at the same time.
4. **Weeks 11 to 13: Measure and tune.** Track calls answered, appointments booked, calls escalated and caller feedback. Adjust the script weekly. At day 90, decide the next layer, which is usually follow-up.
